
The first ten minutes: respond, do not react
Reply quickly and neutrally. Acknowledge the cancellation, ask whether they want to reschedule, and offer two specific alternative slots rather than an open-ended "let me know." A concrete reschedule keeps the job alive; a vague one lets it drift into the pile of work that never happens. Do not argue about the reason. A sick kid or a flooded basement is not a negotiation, and even a flimsy excuse is not worth the relationship cost of pushing back in the moment.
If you have a cancellation policy, this is when you apply it, calmly and by reference to what they already agreed to. "Per the terms on the quote, same-day cancellations carry a fee, but I am happy to waive it if we can get you rescheduled this week" protects your policy while giving the customer an easy way to do the right thing. Filling the hole in your day
Your best source of same-day fill work is the list of quotes and small jobs you already have waiting. Anyone who accepted a quote but has not been scheduled yet, anyone who said "whenever you have a gap," and any repeat customer with a running list of small tasks is a candidate. Message three or four of them at once with the honest line that a slot opened up today. Someone usually says yes, and the ones who cannot still feel like they were called first. If nobody bites, use the time deliberately rather than drifting. Pick up materials for tomorrow's jobs, return the items sitting in the truck, do the site visit you have been postponing, or send the quotes still sitting in draft. A canceled morning converted into three finished quotes is not a lost morning. What you want to avoid is the version where you sit in the driveway for an hour, then go home, then feel bad about it at dinner. Cancellation terms that customers actually accept
Keep the policy short and reasonable. A common structure is free rescheduling with a day or more of notice, and a modest fee for cancellations inside that window, waived if the customer rebooks promptly. The fee is not the point; the point is that the customer knows their slot has value. Terms buried in a long document do nothing. Put one plain sentence on the quote and mention it out loud when you confirm the appointment.
Be selective about enforcement. Charging a first-time customer who canceled for a genuine emergency will cost you the referral chain they would have sent you. Charging a customer who has now canceled twice on the morning of the job is entirely fair. Keep a note on the customer record of every late cancellation so you decide based on a pattern, not on your mood that day.
Reducing same-day cancellations before they happen
Most late cancellations trace back to a customer who was never fully committed or who simply forgot. A confirmation message the afternoon before, with the arrival window and a one-line reminder of what you will be doing, catches both. Customers who were wavering will tell you then, which gives you an evening to fill the slot instead of a morning. Customers who forgot will not forget anymore.
Watch your own patterns too. Jobs booked far in advance with no deposit and no contact in between cancel more often than jobs booked within the week or confirmed the day before. If a certain type of booking keeps falling through, change the process for that type.
